X outreach. Two ways to screw it up.
Too aggressive: First DM is a pitch. Gets ignored or blocked. Classic move.
Too passive: Endless engagement without ever making an ask. You build followers but your pipeline looks like a desert highway at 3am.
The 3-touch framework sits right in the middle. Systematic enough to be repeatable, human enough to not get you roasted in a screenshot. Nice.
The Framework Overview
Touch 1: Warmup. Public engagement that builds familiarity.
Touch 2: Open. Value-first DM that starts a conversation.
Touch 3: Convert. Transition to a call after rapport is established.
Skip one and the whole thing collapses like a Jenga tower when your buddy sneezes. Ask me how I know.
Touch 1: The Warmup (Days 1-7)
You need to stop being a stranger. That's it.
When someone sees your DM, their brain asks one question: "Do I know this person?" This is the psychology behind every effective DM. If the answer is no, your message gets the same treatment as the other 50 cold DMs clogging their inbox. Deleted without a second thought.
Warmup changes the answer to "yes."
Day 1-2: Like 2-3 of their tweets. Don't comment yet, just get your name in their notifications. It's like leaving breadcrumbs. Weird analogy but it works.
Day 3-4: Leave a thoughtful reply on something they posted. Add insight, ask a smart question, or share a relevant experience. Not "great post 🔥." Actual words from your brain.
Day 5-6: Engage again. Quote-tweet something with a genuine comment, or reply to another post.
Day 7: They've seen your name 5-6 times. You're not a stranger anymore. Ready for Touch 2.
Signs warmup is working: They like your reply. They reply back. They follow you. These are green lights. Go.
Touch 2: The Open (Day 7-8)
Now you DM. But you're starting a conversation, not pitching.
The goal of Touch 2 is to get a reply. Just get them talking. I can't believe this needs to be said, but here we are.
Template: The Content Reference
"Hey [Name], your post about [specific topic] was 🔥. The part about [specific detail] especially resonated. Quick q: did you find [related challenge] was the hardest part?"
You're proving you actually paid attention. You're asking a genuine question they can easily answer. It's not rocket science. It's just not being lazy.
Template: The Observation
"Noticed you're scaling [thing they mentioned]. Curious, are you dealing with [common challenge at their stage]? Been seeing a lot of companies hit that wall right now."
You're showing you understand their world. Not a random salesperson who scraped their handle from a list.
What NOT to do in Touch 2:
• Pitch your service
• Include links
• Ask for a call
• Write more than 3-4 sentences
Four sentences max. If they have to scroll, you've already lost. Fun.
Touch 3: The Convert (2-5 Messages After Open)
They replied. You've exchanged 2-3 messages. Now you've earned the right to ask.
Don't switch from friend to salesperson. Just keep the conversation going in a direction that's useful. It's like when your friend mentions they're looking for a new dentist and you happen to know one. That energy.
Template: The Value Bridge
"This is interesting. We actually help [type of company] with exactly this. Would it be useful if I shared what we're seeing work? Takes about 15 min, no pitch, just comparing notes."
"No pitch" lowers resistance. (And then on the call, there is a pitch, but they've agreed to hear it. That's just sales. Don't @ me.)
Template: The Direct Ask
"Based on what you're dealing with, I think we could genuinely help. Worth 15 mins to explore? [calendar link]"
Sometimes direct is best. If the conversation has clearly qualified them, don't overthink the transition. Just ask.
Full Timeline Example
Day 1: Like 2 of Sarah's posts
Day 3: Reply to her thread about outbound challenges with genuine insight
Day 5: Quote-tweet her post with added context
Day 7: DM: "Hey Sarah, your thread on outbound was 🔥. The part about reply rates tanking hit home. Are you still dealing with that?"
Day 8: Sarah replies: "Ha, yeah. It's brutal right now."
Day 8: You: "What are you currently using? Curious what's not working."
Day 9: Sarah: "Cold email mostly. Getting maybe 2% response rate."
Day 9: You: "Yeah, email is getting hammered. We've been seeing way better results on X, 30-40% response. Would it be useful if I shared what's working? Takes 15 min."
Day 9: Sarah: "Sure, I'd be curious."
Day 9: You: "Great! Here's my calendar: [link]. Pick whatever works."
Day 1 to booked call in 9 days. That's the framework actually doing its thing. This is Tuesday.
Common Mistakes
Skipping warmup entirely. Going straight to DM cuts your response rate in half. The 5-7 days of engagement isn't optional. I know it feels slow. Do it anyway.
Pitching in Touch 2. Your opening DM starts a conversation. Save the explanation of what you do for later. Somehow people confuse this constantly.
Waiting too long to convert. Some people warm up forever and never make the ask. You're not trying to become best friends. After 3-4 message exchanges, it's time. Pull the trigger.
Being too generic. "Great post!" warmup doesn't count. Every touchpoint has to prove you actually paid attention to something specific they said. Our DM personalization guide shows exactly how to do this efficiently. It's a pain in the ass. But that's what makes it work.
Metrics to Track
Warmup completion rate: What % of prospects complete the 7-day warmup? Target: 80%+
DM response rate: What % of opening DMs get replies? Target: 25-40%
Conversation-to-call rate: What % of conversations book calls? Target: 30-50%
Overall conversion: Warmups → Calls. Target: 10-15%
If any stage is underperforming, you know exactly where to focus. This isn't complicated. It's just math.
Frequently Asked Questions
What is the 3-touch framework for X outreach?
Three phases: Touch 1 (warmup) - public engagement over 5-7 days. Touch 2 (open) - value-first DM that starts a conversation. Touch 3 (convert) - transition to a call after rapport is established. Each touch has a specific purpose and timing.
How long should each touch in the framework take?
Touch 1: 5-7 days. Touch 2: immediate after warmup, then 3-5 days for response. Touch 3: within the same conversation, usually 2-4 message exchanges after opening. Total: 10-14 days from first engagement to booked call.
What response rate should I expect with the 3-touch framework?
With proper warmup, expect 25-40% response rate to your opening DM. Of those conversations, 30-50% should convert to calls. Overall: ~10-15% of warmed prospects become calls.
Why is warmup necessary before DMing on X?
Warmup transforms you from "random stranger" to "familiar name." When prospects recognize you from their notifications, they're 3-4x more likely to respond to your DM. Skipping warmup cuts your response rate in half.
